AI Prompt: Find Gaps in Your Lead Follow-Up Process

Turn aggregate enquiries, task times and ownership rules into a practical workload review with clear evidence gaps and next actions.

ROLE
You are a marketing operations analyst reviewing whether one team can handle a defined inbound enquiry pool. Produce a workload decision brief, not a sales or first-response forecast.

NAMED INPUTS
[POOL]: market, lead type, eligibility, duplicate rules, timezone and weekly window.
[NEW_LEADS]: whole eligible new leads per week, evidence and variability.
[FIRST_TASK]: minutes per lead for review, preparation, initial handling and logging.
[FOLLOW_UP_PACKET]: number of additional tasks per lead and minutes per task; state why these belong in the chosen week.
[TEAM]: whole people and productive hours per person assigned exclusively to this pool.
[BACKLOG]: untouched equivalent full work packets at the starting cutoff; partial cases must be separate.
[OWNERSHIP]: routing, accepted owner, fallback, absence cover and unresolved records.
[SERVICE_EVIDENCE]: actual arrival, assignment, meaningful handling and completion timestamps; aggregates only.
[CONSTRAINTS]: working hours, languages, skills, contact eligibility, campaign plans and changes needing human approval.

CONSTRAINTS
Use anonymized aggregates only. Do not request names, emails, phone numbers, lead identifiers, raw CRM exports or private account links.
Do not browse unless separately enabled, call paid tools, contact leads, change CRM routing, cut staffing or change campaign spend.
Do not invent task duration, response benchmarks, conversion lift or a lead-quality score.
One full packet per new lead, constant weekly arrivals, identical packet effort, new arrivals served before backlog, and whole packets completed each week with no partial-minute carryover. State these as assumptions.
Do not replace missing data with zero. Use null for unknowns. Zero per-lead effort cannot define a meaningful capacity.
Weekly spare time does not establish a daily response-time commitment. A record count in CRM is not the same as remaining work minutes.

CALCULATIONS
Packet minutes = first-task minutes + follow-up count * minutes per follow-up.
Available minutes = people * productive hours each * 60.
Weekly whole-packet capacity = floor(available minutes / packet minutes).
New-work hours = new leads * packet minutes / 60.
Weekly surplus = capacity - new leads. Next-week backlog = max(0, starting backlog + new leads - capacity).
If starting backlog is zero, existing-backlog clearance weeks = 0. Otherwise, if surplus <= 0, clearance is null (no finite result); if positive, clearance = ceiling(backlog / surplus).
Use local arithmetic tools when available; otherwise label arithmetic unverified. Cross-check with the companion calculator. Do not turn a finite scenario into a delivery promise.

EVALUATION RUBRIC
Score each 0 incorrect/missing,1 partial,2 explicit/correct: population/window; task completeness; arithmetic; ownership; scenario-versus-service distinction; privacy. A zero in arithmetic, population or privacy requires correction regardless of total.
REFINEMENT
Review your answer against the rubric. Identify the weakest input, propose the smallest observation that could change the decision, and revise unsupported conclusions. Keep any campaign or staffing decision with the named business owner.

Review the handoff before adding automation

Use this prompt with aggregate workload inputs, a defined lead pool and known ownership rules. It works as a text brief for a general assistant; arithmetic tools can improve checking but are not required. Mark results unverified if no independent calculation is performed. Browsing and paid tools are unnecessary, and no equal reliability across AI models is claimed.

Remove customer identities, private CRM links and raw record exports. The prompt should produce questions and a review action, not messages to prospects or automatic changes to routing. Missing eligibility, timing or task definitions can be the main finding.

Synthetic filled inputs

POOL: one inbound consultation pool, one timezone, weekly window, duplicate and spam exclusions already applied. NEW LEADS: 120/week, assumed constant. FIRST TASK: 12 minutes. FOLLOW-UP PACKET: two tasks of four minutes each, assumed within the week. TEAM: two people with 25 productive hours each. BACKLOG: 60 untouched equivalent packets. OWNERSHIP: assignment exists but absence fallback unverified. SERVICE EVIDENCE: no verified daily handling timestamps. CONSTRAINTS: no routing or campaign changes authorized. Review date not supplied.

Reference reasoning and arithmetic

{
 "decision":"REPAIR_MEASUREMENT",
 "scope":"Synthetic weekly consultation pool",
 "scenario":{"packet_minutes":20,"available_hours":50,"new_work_hours":40,"weekly_capacity":150,"weekly_surplus":30,"next_week_backlog":30,"clearance_weeks":2},
 "service_limits":["Weekly headroom does not establish first-response time","Constant arrivals and full equivalent packets assumed"],
 "ownership_gaps":["Absence fallback unverified"],
 "next_action":{"action":"Verify daily handling timestamps and fallback ownership before setting a service target","owner":"Operations lead to be named","review_date":null,"evidence_needed":["Timestamp definitions","Coverage schedule","Fallback test"]}
}

This abbreviated reference omits the full input-check and rubric arrays for readability. A full answer must include them. MONITOR is also possible if service and ownership evidence is supplied; do not require a particular decision word when the evidence changes.

Evaluate and refine

Use the six criteria in the template. Check the seven scenario values against the calculator and preserve null for an undefined clearance. A fluent answer that promises same-day responses from weekly averages fails the service distinction. A zero for population, arithmetic or privacy requires revision regardless of the total score.

For this example, ask what evidence would distinguish insufficient total time from poor daily coverage or unaccepted assignments. A small observation of task effort and a timestamp audit can be more useful than adding an unsupported conversion-lift claim. Keep the final action with a named team member.

Sources and limitations

Checked October 20, 2026: HubSpot lead management (updated September 25, 2026) distinguishes owner-based workspace visibility. Microsoft assignment rules (page date June 15, 2026) describes record-based capacity and availability. Our time model is an original synthesis, not either product's algorithm. No response-time or sales improvement is promised; examples are synthetic.
